The ambitious decarbonization strategy of German industrial giant Thyssenkrupp has encountered a significant obstacle. A crucial tender process for the supply of green hydrogen at its Duisburg steel plant has been suspended after submitted bids came in at prohibitively high prices. This development raises fundamental questions about the viability of the company's climate-neutral transformation plans in the face of current energy market economics.

Strategic Pivot Amidst a Multi-Front Restructuring

This setback for the company's green hydrogen initiative occurs during a period of profound and simultaneous corporate change. Management is currently navigating a complex restructuring on several fronts, including the potential sale of its steel division, the planned independence of its materials trading unit, and restructuring expenses running into the hundreds of millions of euros.

The spotlight is on Thyssenkrupp Materials Services, which faces a critical operational review. The trading division, which generated revenue of €11.4 billion with over 15,000 employees in the 2024/25 fiscal year, must demonstrate tangible improvements by the end of March. Strategic pathways under consideration include a spin-off, an initial public offering slated for autumn 2026, or an outright sale. A conversion into a partnership limited by shares (KGaA) is also being examined.

Concurrently, due diligence discussions are ongoing with Indian steelmaker Jindal Steel International regarding a potential acquisition of Thyssenkrupp Steel Europe. The company has already finalized a collective bargaining agreement for steel restructuring in December 2025. Furthermore, a term sheet was agreed with Salzgitter AG in February 2026 concerning the future of Hüttenwerke Krupp Mannesmann (HKM), with Thyssenkrupp's stake set to transfer to Salzgitter by June 1, 2026.

Financial Performance Weighed Down by Costs

The company's latest quarterly figures, for Q1 2025/26, revealed the financial strain of this transformation. While Thyssenkrupp posted revenue of €7.2 billion and an adjusted EBIT of €211 million, it recorded a net loss of €334 million. This was primarily driven by restructuring costs of €401 million within the Steel Europe segment.

For the full 2025/2026 fiscal year, the group anticipates a net loss ranging between €400 million and €800 million. A positive note was struck by the steel division securing a supply contract with BMW for the iX3 model, commencing in 2026.

Amidst the upheaval, the marine systems subsidiary Thyssenkrupp Marine Systems (TKMS) provides a stabilizing influence. The paused tender represents more than a procurement delay; it strikes at the core of the company's decarbonization roadmap. Affordable green hydrogen is foundational for achieving climate-neutral steel production. The suspension starkly highlights the collision between ambitious environmental targets and the hard realities of energy pricing, presenting a material risk to the company's valuation.

Upcoming Half-Year Report to Gauge Progress

Investors and analysts are awaiting clarity on several pivotal issues. Key points of focus include the progression of negotiations with Jindal Steel, whether Materials Services can show the required operational progress, and the smooth execution of the HKM transfer in early June. The half-year financial report, scheduled for release on May 12, 2026, is expected to serve as a critical indicator of whether Thyssenkrupp's multifaceted transformation is gaining momentum or continuing to stall.
