Nel ASA's Rheinmetall Pact Lifts Shares, but Binding Orders Remain the Real Test

Nel ASA shares climbed 8.6% on the day, with media reports pointing to a newly signed letter of intent with Rheinmetall AG as the catalyst. The two companies plan to explore decentralized production of synthetic fuels in Norway — a collaboration that pairs Nel's electrolyzer technology with Rheinmetall's Giga-PtX concept. Investors should note the status of the arrangement: the agreement inked today is non-binding and covers, for now, only an examination of whether cooperation makes sense.
The technical premise is straightforward. Nel would contribute its electrolyzer know-how, while Rheinmetall brings the Giga-PtX blueprint and its systems integration capabilities. The focus is modular output of low-carbon synthetic fuels derived from renewable hydrogen, with defense and critical infrastructure named as the intended applications. What the letter of intent describes, then, is a specific technological approach and its possible deployment — not a firm production order.
That distinction matters for anyone trying to size up the news. A non-binding declaration documents mutual interest but commits neither side to execution. The partners intend to study how their respective approaches can be combined for decentralized fuel production in Norway, examining factors such as sites, infrastructure, renewable power and sustainable carbon sources. Norway is seen as a possible starting point, though the collaboration is not geographically limited to it. Potential pilot projects fall within the scope of the review and do not yet constitute confirmed plant projects.
Scale of the Concept Versus Nel's Share
Gasworld describes Giga-PtX as a concept spanning hundreds of facilities across Europe. Each plant is envisioned with up to 50 MW of electrolyzer capacity and as much as 7,000 tons of fuel per year. Those figures characterize the concept itself — not an order volume committed to Nel.
Should investors sell immediately? Or is it worth buying Nel ASA?
Nel is also not the sole electrolyzer partner. Sunfire and ITM Power are already part of the partner network, while Ineratec supports the Fischer-Tropsch synthesis. No specific supply share for Nel can be inferred from the overall project's dimensions.
The synthetic fuels are designed to replace conventional fuels without modifications to end-use applications — a significant operational argument. It does not, however, erase the estimated cost gap or the unresolved questions around energy supply and infrastructure. According to Gasworld, e-diesel is projected to cost at least EUR 2 per liter more than fossil diesel at wholesale by 2030. That assessment underscores the economic hurdle behind Rheinmetall's Giga-PtX concept, for which Nel is being considered as a further electrolysis partner.
Supply security forms the other pillar of the pitch. The concept targets decentralized fuel production for defense and critical infrastructure, with shorter and more resilient supply chains among the intended benefits. For investors, the takeaway is that strategic value does not automatically translate into a commercially viable operation.
Collins Aerospace Orders Offer a Contrast
As business context, Nel recently reported additional orders from Collins Aerospace. Its subsidiary Nel Hydrogen US secured contracts worth roughly USD 7 million. Nel put the total submarine-related order volume from Collins Aerospace at approximately USD 20 million.
Those orders cover PEM electrolyzer stacks for life support systems in submarines. Unlike the Rheinmetall arrangement, these are secured contracts. The two announcements therefore touch on different application areas and sit at different stages of commercial execution. The next scheduled milestone is the release of third-quarter 2026 results: Nel plans to publish the report on October 15, 2026 at 07:00 CET, with a presentation to follow at 08:00 CET.
Nel ASA at a turning point? This analysis reveals what investors need to know now.
Hard Numbers Set the Benchmark
Just how much concrete orders matter for Nel is evident in the financials. Customer revenue in the second quarter of 2026 fell 12% year over year to NOK 153 million. EBITDA for the same quarter came in at NOK ?155 million, while order intake totaled NOK 230 million. Those metrics are the more tangible yardstick than the still non-binding project outlook.
The project perspective thus meets a business whose revenue has recently been declining. For an economic assessment, it is not enough to look at possible plant capacities. What would count is whether binding orders — and eventually revenue — emerge from them.
Giga-PtX opens a possible additional sales channel for Nel. A reliable revenue outlook will only take shape once concrete agreements are in place. Until then, the collaboration remains a strategic option whose value hinges on economics and actual execution.
