Nel ASA closed the third quarter of 2026 with a paradox on its books: the strongest order intake in recent memory sitting alongside a sharply wider operating loss. Shares responded to the print with a 7.6% decline, a reaction that reflects just how far the company still has to travel between signing contracts and converting them into revenue.

At the heart of the quarter lies a gap that investors must now weigh carefully. New business is arriving at pace, but the income statement has yet to feel it. Whether PEM electrolysis can eventually offset the collapse in the alkaline segment is the question that will define the stock's next chapter — and the Q3 figures offer no proof that it can, at least not yet.

Revenue Slips Far Below Consensus

Customer contract revenue for the quarter came in at 111.65 million NOK, a 63% drop from a year earlier. Total revenue and income reached 138.12 million NOK. The result landed well short of the 202.2 million NOK analyst consensus, underscoring the scale of the miss.

The shortfall matters because it exposes the timing problem at the core of Nel's story. A healthy backlog does not close the distance between fresh orders and realized sales. Anyone betting on an operational turnaround is, in effect, betting on execution — on Nel's ability to deliver what it has already sold.

Should investors sell immediately? Or is it worth buying Nel ASA?

PEM Is Carrying the Order Book

Where the quarter did shine was in demand. Group-wide order intake climbed to 253 million NOK, up 339% year over year. The order backlog stood at 1,314 million NOK at period end.

PEM accounted for 97% of that intake, with PEM orders surging 473% to 245 million NOK. Revenue from the PEM segment rose 65% to 89 million NOK. That is genuine progress, but it was not enough to absorb the decline elsewhere in the business.

The concentration of new demand almost entirely in PEM sharpens the outlook while simultaneously raising the stakes. The number of incoming orders is only half the equation; the other half is whether they translate into billable deliveries.

Concrete Deliveries Anchor the Bull Case

The optimistic scenario has tangible footing. Nel holds PEM orders tied to submarine programs in the United States and the United Kingdom worth roughly 20 million USD, with individual deliveries scheduled for 2027–2028. Those bookings were already captured in the quarter's order intake.

A separate US order worth about 12 million USD adds further substance. It covers multiple containerized PEM electrolysers along with services, with delivery planned for 2027. Together, these contracts suggest the recent demand rests on more than non-binding project intentions.

Should Nel execute on these commitments, PEM could increasingly serve as a counterweight to the weak alkaline business. The bull thesis does not require an immediate recovery across both segments — it needs credible progress on PEM revenue first. Only then would the order surge become convincing evidence of operational stabilization.

Alkaline Drags the Bottom Line

The counterargument carries real weight. Alkaline electrolyser revenue collapsed 91% to 23 million NOK, and the segment posted an EBITDA of minus 41 million NOK.

At group level, EBITDA came in at minus 93 million NOK, a marked deterioration from the minus 37 million NOK recorded in the same quarter a year earlier. The weakness, in other words, is not confined to the top line — it runs straight through to a deeply negative operating result.

Even continued PEM growth might, under these conditions, only partially cushion the damage. The risk is that investors read new orders as a turning point while the underlying business has yet to show a matching improvement. Nel is also testing a new pressure-alkaline technology and planning a production line at Herøya, though these initiatives are distinct from the reported figures: tests and expansion plans do not by themselves demonstrate an economic recovery in the segment.

Nel ASA at a turning point? This analysis reveals what investors need to know now.

Cash Position and Net Loss in Focus

The net loss reached 140.68 million NOK, compared with 84.7 million NOK a year earlier. At quarter end, Nel held cash of 1,078 million NOK — down from 1,757 million NOK in the prior-year period.

That cash balance is important for context, but it does not establish any specific funding runway. A single quarter's loss cannot be reliably extrapolated into future liquidity consumption. What it does highlight is the need for operational improvement: the order recovery has so far come without any relief at the earnings level.

The Next Real Test Is Fulfillment

As long as PEM demand keeps converting into growing revenue and the planned deliveries hold, a gradual stabilization remains plausible. If that momentum fades while alkaline stays weak, the recovery thesis would lose considerable substance.

The clearest operational marker on the calendar is the 2027 delivery tied to the separate US order, alongside the scheduled shipments for the submarine programs. These windows are plans, not realized revenue.

Until then, attention should stay fixed on the link between order intake, PEM revenue, and the group's net loss. Fresh bookings strengthen the outlook, but they would only signal a durable turnaround once their execution narrows the revenue gap and the drag on earnings begins to ease. That is the standard against which coming quarters must be judged.
