Nel ASA has handed investors a split-screen quarter: one business line expanding at a double-digit clip, the wider company contracting sharply, and a swelling order book that has yet to reach the income statement. The Norwegian hydrogen specialist's third-quarter 2026 report, released last week, makes the case for a recovery story — but only a conditional one.

Revenue from customer contracts fell 63% year on year to NOK 112 million. Against that, order intake jumped 339% to NOK 253 million, lifting the backlog to NOK 1,314 million, itself up 34% from a year earlier. The gap between those two sets of figures is the central question facing anyone weighing the stock.

A tale of two technologies

The PEM franchise is where the optimism lives. Sales there climbed 65% to NOK 89 million, and PEM order intake surged 473% to NOK 245 million. Unlike the group as a whole, PEM is converting demand into billings as well as bookings — a distinction that matters enormously when judging whether the order momentum is real or merely paper.

Alkaline tells the opposite story. Revenue in that segment collapsed 91% to NOK 23 million, more than offsetting the PEM advance and dragging the group top line down with it. The divergence explains why a company can post explosive order growth and shrinking turnover in the same three-month window.

Profitability remains under pressure regardless of segment. EBITDA came in at minus NOK 93 million, compared with minus NOK 37 million in the same quarter a year earlier. Cash and liquid funds stood at NOK 1,078 million at period end — a cushion that buys time but does not substitute for an operating turnaround.

Should investors sell immediately? Or is it worth buying Nel ASA?

The US order as a concrete marker

Shortly before the quarterly release, Nel Hydrogen US booked an order worth roughly USD 12 million from an unnamed US-headquartered technology company with global operations. The contract covers several containerised PEM electrolysers plus associated services, with delivery pencilled in for 2027.

That deal carries more weight than a memorandum of understanding because it is an actual purchase commitment. Even so, the revenue lands in the future, and a single delivery would not by itself prove a company-wide earnings recovery. Investors would need to see the PEM business keep converting its pipeline into sales while the drag from other units eases.

A separate letter of intent with Rheinmetall, also announced about a week ago, is more exploratory in nature. The two firms intend to examine cooperation on decentralised production of renewable fuels, pairing Nel's electrolyser technology with Rheinmetall's Giga-PtX concept. No supply contract has been disclosed, so the arrangement should not be treated as secured business in any valuation.

What the backlog can and cannot prove

Order intake, backlog and revenue describe three different stages of the same journey. The first two have moved decisively in Nel's favour; the third has not. For the bullish reading to hold, the distance between them must narrow — and narrowing it through higher sales alone would be insufficient if losses stay at current levels.

A durable recovery would need to show up in earnings, not just in the top line. More shipments booked at an unchanged loss rate would only partly validate the turnaround thesis. The cash position offers a financial buffer, yet it says nothing about when, or whether, the operating result inflects.

The bear case is straightforward: PEM's success has so far failed to arrest the group's revenue decline. A growing division can be both a beacon of hope and too small to swing the whole company. Should PEM momentum fade, or should Alkaline weakness persist and continue to swamp its gains, the primary argument for a broader recovery loses much of its force.

Execution is the only verdict that counts

Until Nel demonstrates that its larger backlog translates into rising revenue and narrower losses, the recovery remains a plausible scenario rather than an established fact. The anticipated 2027 delivery from the US contract is the nearest concrete checkpoint — an expectation, not an accomplished step.

Between now and then, the discipline for investors is to separate commercial progress from economic result. Nel has won more orders. Whether those orders become a self-sustaining business is a question the company has yet to answer.
