Nel ASA has a demand story and a delivery problem, and the two are pulling in opposite directions. For the third quarter of 2026, the Norwegian hydrogen specialist booked orders at more than four times the prior-year rate while revenue from customer contracts collapsed by nearly two-thirds. Bridging that divide — between what customers have promised to buy and what Nel has actually invoiced — is now the central question facing anyone holding the stock.

A quarter split down the middle

Order intake climbed 339% to NOK 253 million, and the backlog rose 34% to NOK 1,314 million. Against that, revenue from customer contracts fell 63% year on year to NOK 112 million. EBITDA came in at NOK -93 million, and the net loss reached NOK 141 million.

The balance sheet offers some reassurance without settling the argument. Liquid funds of NOK 1,078 million stood against the NOK 1,314 million order book at quarter-end — enough cash to keep building, but no proof that the build translates into profit.

PEM is carrying the group

Strip out the headline and one segment is already growing. PEM revenue advanced 65% to NOK 89 million, a rare bright spot while the group total shrank. The alkaline business tells the other side of the story: revenue there dropped 91% to NOK 23 million, a decline PEM's expansion could not offset at group level.

Should investors sell immediately? Or is it worth buying Nel ASA?

That asymmetry defines the risk. Should alkaline stay weak, even robust PEM growth may prove insufficient to lift the whole company. And if PEM itself loses momentum, the bullish reading of the order surge loses its foundation.

Firm orders, future shipments

The most concrete piece of new business came from Nel Hydrogen US, which on Tuesday disclosed an order worth roughly USD 12 million from an unnamed global technology company headquartered in the United States. The contract covers several containerised MC-series PEM electrolysers plus associated services, with delivery expected in 2027.

A firm purchase order is not the same as booked revenue, and the 2027 delivery window matters for how the win should be weighed. It confirms demand; it does not confirm a turnaround already under way, nor does the order value alone tell investors anything about the margin it will carry.

A second commitment sits alongside it. Additional orders from Collins Aerospace, reported about three weeks ago, were quantified by Nel during its later quarterly call at USD 20 million for submarine electrolyser stacks, with deliveries slated for 2027 and 2028.

Rheinmetall: an option, not an order

Separately, Nel and Rheinmetall have signed a non-binding letter of intent to explore decentralised production of renewable synthetic fuels, aimed at defence and critical infrastructure applications. The pair will examine the technical and commercial feasibility of modular synthetic fuel solutions.

Any pilot projects remain subject to further agreements and feasibility work. That places the Rheinmetall arrangement in a different category from the US contract — a possible business opportunity rather than a secured booking, and one that should not be valued as though it were already on the order book.

Nel ASA at a turning point? This analysis reveals what investors need to know now.

What to watch from here

The optimistic case runs like this: PEM growth continues, the announced deliveries land, and stronger demand gradually shows up in revenue. Even then, higher sales would need to come with an improvement in operating profit before anyone could call it an earnings recovery.

The pessimistic case rests on a persistent mismatch between the two segments. Rising orders would be welcome but would not by themselves overcome operating weakness rooted in alkaline.

The practical test arrives with the 2027 shipments to the US technology company, followed by the scheduled Collins Aerospace deliveries. Investors would do well to track three things separately — whether shipments go to plan, whether they convert into revenue, and whether that revenue reaches the bottom line. Only when all three line up will a fuller order book mean a sturdier recovery.
