Nel ASA has given investors two very different pictures of its business in the space of a single week. On one side sits a fresh order worth roughly USD 12 million for its American hydrogen unit; on the other, a quarterly report showing revenues in freefall and losses that show no sign of narrowing. The market's verdict was swift: the Norwegian stock closed Tuesday's session down 6.3%.

The company's US subsidiary, Nel Hydrogen US, has secured the order from an unnamed global technology group headquartered in the United States. The package covers several containerised PEM electrolysers along with associated services, with delivery pencilled in for 2027. That timeline matters — it is a planning assumption, not revenue already banked.

A quarter where the order book and the income statement pull apart

Nel's third-quarter 2026 figures lay bare a widening gap between demand for its products and the money actually flowing through the business. Revenue from customer contracts tumbled 63% year on year to NOK 112 million. Order intake, by contrast, surged 339% to NOK 253 million. The order backlog climbed 34% to NOK 1,314 million.

Those two trends describe entirely different moments in the commercial cycle. A signed order strengthens the pipeline; it does not repair an already-reported revenue shortfall. Translating backlog into billings is now the central test facing management, and the quarter offered little evidence that the conversion is happening quickly enough.

The bottom line remains firmly in the red. EBITDA came in at NOK -93 million, while the net loss reached NOK -141 million. A record order haul, in other words, has yet to produce a positive earnings picture.

Should investors sell immediately? Or is it worth buying Nel ASA?

PEM grows while alkaline collapses

Behind the headline numbers, Nel's two technology lines are moving in opposite directions. The PEM business lifted revenue 65% to NOK 89 million during the reported quarter — real, invoiced income rather than a promise of future work. The alkaline segment, meanwhile, saw revenue crater 91% to NOK 23 million, dragging heavily on the group total.

That divergence frames the investment case neatly. PEM offers a genuine growth engine inside an otherwise weak company, but it is not yet large enough to offset the damage elsewhere. Whether it can eventually carry the group depends on whether the alkaline decline stabilises and whether PEM keeps expanding at its current pace.

Rheinmetall: a possibility, not a contract

Adding another layer to the story, Nel and Rheinmetall signed a letter of intent on Tuesday. The two firms will examine the feasibility of modular, decentralised plants producing renewable synthetic fuels for defence applications and critical infrastructure, combining Nel's electrolyser technology with Rheinmetall's Giga-PtX concept. The cooperation is aimed at the Norwegian market.

The document is explicitly non-binding. Any further steps depend on feasibility studies and mutual agreement, meaning it neither constitutes a confirmed supply order nor a substitute for revenue or earnings improvement. For anyone weighing the shares, the distinction is essential: a potential new application area broadens the opportunity set, but it does not replace a firm contract or its eventual execution.

What would actually change the story

A durable recovery would require the contradiction between swelling orders and shrinking revenue to resolve itself. Continued PEM growth and the conversion of new bookings into deliveries would make operational stabilisation a credible scenario. Should that momentum fade, or should alkaline weakness persist, the recovery thesis would lose its footing.

Rheinmetall represents a possible catalyst — but only if feasibility checks produce positive results and both sides reach agreement. Until then, the initiative remains stuck at the review stage. The one concrete date on the calendar is the 2027 delivery window for the US order.

For investors, the yardstick is therefore not additional declarations of intent but rising revenues and a narrowing loss. Nel has the orders; what it still needs is the earnings to match.
