Navigating Tariffs and Market Shifts: Porsche's Strategic Pivot Under CEO Leiters

Porsche faces structural pressure from US tariffs, a 26% sales drop in China, and a strategic pivot under CEO Michael Leiters as it targets higher-margin segments by 2035.

Porsche AG faces a complex trio of challenges as CEO Michael Leiters steers the company toward its 2035 objectives. The luxury automaker is contending with significant structural pressure from U.S. tariffs, a rapidly contracting business in China, and the ongoing execution of a fundamental strategic overhaul.

Strategic Recalibration Amid Financial Pressure

The company's financial results for the 2025 fiscal year underscore the immediate headwinds. Group revenue declined to €36.3 billion, while the operating result fell sharply to €413 million. This performance was impacted by extraordinary expenses totaling approximately €3.9 billion, allocated for product strategy realignment, battery activities, and costs related to U.S. tariffs. In response, the dividend was reduced to €1.00 per ordinary share, though it remains above the internal guideline of distributing 50% of profits.

A Structural Disadvantage in the U.S. Market

A core issue for Porsche is its manufacturing footprint. With production facilities located exclusively in Germany and Slovakia, the company lacks a U.S. factory. This exposes it disproportionately to tariffs, as roughly one-third of its global sales are generated in the American market. The current 15% duty on EU vehicles, agreed retroactively to August 1, 2025, cost Porsche around €700 million in the last business year. This financial burden is structural and will persist regardless of ongoing EU-U.S. negotiations until local North American production is established.

China: Consolidation Replaces Expansion

The Chinese market presents a distinct set of difficulties. Deliveries to China plummeted by 26% to 42,000 units. In reaction, Porsche is halving its local dealer network to 80 locations by the end of the year. According to UBS analysis, domestic manufacturers have expanded their market share to 68%, a shift in terrain that may be difficult to reclaim given evolving customer preferences. The company's stated goal in the region has shifted from growth to stabilizing volumes at a lower level and avoiding a price war.

The 2035 Roadmap: Premiumization and Portfolio Evolution

Approximately 70 days after assuming the CEO role in January, Michael Leiters outlined the contours of his Strategy 2035. The plan focuses on expanding the product portfolio into higher-margin segments. Porsche is concretely evaluating models positioned above its traditional two-door sports cars and above the Cayenne SUV. In a significant shift, the initially planned dedicated electric vehicle platform has been abandoned. Instead, combustion engine and hybrid models will receive extended lifecycles, while the development of the all-electric Cayenne is being accelerated.

Forthcoming Test of Confidence

Porsche's guidance for 2026 anticipates an operating return on sales between 5.5% and 7.5%, with revenues projected around €35 to €36 billion. The first tangible evidence of whether this margin improvement is materializing will come on April 29, with the release of the Q1 figures. Porsche shares currently trade nearly 20% below their 52-week high. The upcoming quarterly report will be a critical indicator of whether Leiters' transformation course is succeeding in restoring market confidence.
