Heidelberger Druck's Defense Pivot Puts Leadership Stability to the Test

Heidelberg's stock drops 20% after drone defense venture ONBERG launch fails to deliver orders, with revenue not expected until H2 2026/2027.

The euphoria surrounding Heidelberger Druckmaschinen's leap into drone defense has evaporated, leaving the stock nursing a 20% decline since mid-April and testing the patience of even the most loyal shareholders. The company's shares slipped to €1.456 on Monday, sliding decisively below the 20-day moving average that had already been breached on April 24. Chart watchers now eye the six-month low of €1.32, set on March 16, as the next technical target.

The trigger for the initial rally was the mid-April operational launch of ONBERG Autonomous Systems, a joint venture formed with Heidelberg's own subsidiary HD Advanced Technologies and the US-Israeli firm Ondas Autonomous Systems. The venture, based in Brandenburg an der Havel, was inaugurated with considerable political fanfare on April 14, 2026, drawing Brandenburg's Minister-President Woidke and Israel's Ambassador Prosor to the ceremony. Its first product, the "Iron Drone Raider," uses autonomous drones to intercept hostile aircraft.

Yet the market's enthusiasm quickly curdled. Without concrete order announcements to back up the strategic narrative, the shares have been in a steady retreat. The core problem is timing: Heidelberg holds only a 49% stake in the venture, with the majority controlled by its US-Israeli partner, and the company has warned that meaningful revenue contributions won't materialize until the second half of the current fiscal year 2026/2027 at the earliest.

Should investors sell immediately? Or is it worth buying Heidelberger Druckmaschinen?

The regulatory tailwind is undeniably strong. Germany's new KRITIS critical infrastructure law requires roughly 2,000 facilities — airports, military bases, and energy utilities — to upgrade their protection systems. ONBERG is initially targeting operations in Germany and Ukraine, where the systems can be tested under real-world combat conditions. But for now, the defense expansion is weighing on the operating margin without generating measurable revenue.

To anchor the transformation, the supervisory board has moved to lock in leadership continuity. Chief executive Jürgen Otto had his contract extended through mid-2029, while sales chief David Schmedding committed until 2031. The message to investors is clear: the company's radical restructuring is a long-haul play, not a quick fix.

The financial backdrop, however, remains challenging. For the fiscal year ended March 31, 2026, Heidelberg was forced to issue a profit warning, with adjusted EBITDA margin coming in at 6.6% — below the 7.1% target. Currency effects, a shifting product mix, and fallout from the Iran conflict all took their toll. While the revenue target was achieved on a currency-adjusted basis, the market has shown little appetite for excuses.

The full annual results are due in June 2026, with the exact date set for the 10th. Until then, the investment case hinges on a single question: when will the demonstrations of capability translate into signed contracts, and when will ONBERG begin to show up as a measurable line item in the financial statements? For a company whose traditional printing business continues to face margin pressure, the answer cannot come soon enough.
